Summary

  • The Data Problem: Much of the pharmaceutical industry’s most valuable historical data remains unstructured and difficult for traditional AI systems to use. BFRG’s platform is designed to ingest, clean, harmonize, and structure this data at scale.

  • Purpose-Built AI: Unlike general-purpose LLMs, BFRG’s inference-based technology is designed to work with complex, multimodal, incomplete, and sparse pharmaceutical data while providing a more traceable and explainable decision-making process.

  • A Full Drug Discovery Workflow: BFRG’s bfPREP, bfLEAP, and bfARENAS modules work together to move from raw data ingestion to biological insights and ultimately decision-making, creating an integrated workflow rather than a single-point AI solution.

  • Big Pharma Validation: BFRG has now secured a major pharmaceutical pilot, which we believe could develop into a much larger commercial relationship and serve as an important validation point for the company’s technology.

  • Significant Optionality Beyond Pharma: The underlying AI inference and data structuring technology could potentially be applied to other industries with large, complex, unstructured datasets, although we do not include this potential in our current valuation.

Intro

In the current AI boom, one area that has struggled is companies attempting to build sustainable businesses around AI itself. A few companies have figured out how to monetize AI in ways investors view as durable, while the traditional picks-and-shovels businesses, such as NVDA, SNDK, IREN, CRWV, and others, have performed well (until recently). Broadly, however, many companies built using AI applications have struggled.

So why are we spending time looking at BullFrog AI? We believe it is one of the rare exceptions in the AI space with a genuinely interesting business model. BFRG has built a platform designed to take unstructured data, structure it, and move it through the analysis and synthesis process. For this work, the company charges a nominal fee that carries very high margins. More importantly, however, the company has developed a model that can generate recurring revenue and milestone payments based on the conclusions and implementation of its analysis, well after the initial project is complete.

We believe BFRG represents something unique in the AI business space, a company that solves a major problem, can scale its platform, and, when successful, can generate long-term milestone payments and/or recurring royalties.

BFRG licensed its AI inference model from Johns Hopkins and then trained it for more than a year on data from the Lieber Institute for Brain Development. This forms the foundation of the AI inference model around which BFRG is building its business.

In the real world, the company found that its potential customers, primarily biotech and pharmaceutical companies, needed help with numerous steps in the drug development process nut just crunching large amounts of data. These included structuring unstructured data, generating potential biomarkers for clinical trials, and drawing verifiable conclusions based on the clinical data. While these services are available to biotech companies, the costs can be prohibitive for smaller biotechnology companies, particularly those that have experienced a setback and are now cash constrained.

We believe BFRG’s program is particularly attractive for this type of “zombie” company. For these businesses, obtaining better data and insights for a nominal fee can be a matter of survival as they prepare what may be their next, and potentially final, clinical trial. Structuring the process in a way that maximizes the probability of success is therefore critical, which, among other things, is what BFRG does.
